My board is asking about AI visibility — what do I tell them?

What is genuinely unknowable right now — and why pretending otherwise backfires
There is no single "AI visibility score" with the standing of a domain authority number. Every measurement approach has different methodology, engines behave differently from one another, and results are probabilistic rather than fixed — the same question can return a different answer twice in a row. If you bring the board one clean number next quarter, expect it to look wrong the quarter after, because individual AI responses vary run to run. The credible move is to report a range and a direction of travel, not a score, and to say plainly that some of this — training-path visibility on ChatGPT and Claude in particular — moves on a timeline of months no matter what marketing does before the next meeting. Promising a fixed number by a fixed date is the fastest way to lose credibility with a board that will remember exactly what you said.
What to actually do before the next board cycle
Identify 15 to 30 real buyer questions in your category — not queries your team invented in a meeting, but ones sourced from actual sales calls, support tickets, and win-loss notes. Run them across ChatGPT, Claude, Gemini, and Perplexity, by hand or with a monitoring tool, and record whether your brand appears, where, and in what context. Repeat monthly. That gives you a trend line to bring back, which is a materially stronger board answer than a single snapshot — a trend survives the noise of individual AI responses in a way one number never does.

Tell the board what is true: you are building a measurement baseline, not deploying a finished strategy, and you will bring back a trend — not a score — within a defined window. That answer holds up under follow-up questions in a way vague reassurance does not.

What if the board asks for a competitor comparison I don't have data for yet?
Say you will include competitor benchmarking in the same baseline measurement pass — running the same buyer questions and noting which competitors appear — rather than promising a comparison you would have to fabricate on the spot. A rushed comparison built from a handful of manual ChatGPT searches the night before the meeting is worse than no comparison at all, because it is easy to get caught out on inconsistency when someone else runs the same query.
Should we have budget allocated for this immediately?
Not necessarily at the board-meeting stage. The baseline measurement itself can be done manually or with a low-cost tool before committing to a larger programme. Bring the board a specific budget request once you have a trend showing where the actual gaps are — that request is far easier to approve than an open-ended one made from a standing start with no data behind it.
